PCI DSS Readiness & Gap Assessment

Most failed or painful PCI DSS assessments trace back to the same causes: inaccurate scope, missing evidence, and controls assumed to be in place that never were. A readiness assessment finds all three before the formal assessment clock starts, when fixing them is cheap.

RedSecLabs' readiness assessments are run by the same PCI SSC QSA Company team that performs formal validations, so gaps are judged against real assessment standards, not generic best practice. You receive a prioritised gap register, an evidence index mapped to every applicable v4.0.1 requirement, and a remediation roadmap sequenced for your target assessment date.

Readiness work is deliberately separated from the formal assessment, giving you an honest picture with time to act on it.

What is a PCI DSS readiness assessment?

A readiness (gap) assessment is a structured pre-assessment review: scope confirmation, dataflow mapping, control-by-control comparison against PCI DSS v4.0.1, and an evidence audit. The output tells you exactly what a QSA would find today, which controls are not in place, which evidence is missing or stale, and where your declared scope does not match reality.

It matters more under v4.x than it ever did under v3.2.1: the customised approach, targeted risk analyses, authenticated scanning and the formerly future-dated requirements (all mandatory since 31 March 2025) added evidence obligations that catch out organisations renewing on autopilot. First-time Level 1 entities and providers moving from SAQ to a ROC benefit most, but we also run readiness reviews before renewals where the environment changed materially.

Where scope itself is the problem, we pair readiness with a scoping and segmentation assessment, reducing the environment before you invest in controls for systems that never needed to be in scope.

What PCI DSS compliance delivers:

Eligibility to accept card payments under acquiring bank agreements

Reduced exposure to fines following any card data breach

Lower transaction fees with major card schemes

Cyber insurance coverage eligibility

Customer and partner trust around payment data handling

Evidence reusable for SOC 2, ISO 27001, and broader compliance programmes

Compliance is annual, and the bar continues to rise. v4.0.1 makes scoping accuracy and continuous control operation far more material than under previous versions.

Why PCI DSS matters

Card data breaches remain among the most damaging and costly cyber incidents an organisation can experience. Beyond direct fraud costs, breached merchants face card scheme fines, mandatory forensic investigation by PFI-approved investigators, increased transaction processing fees, and lasting customer trust damage.

PCI DSS is not optional, it is a contractual requirement under every major acquiring bank agreement. Non-compliance can result in fines starting from £5,000 per month, escalating significantly after a breach, and ultimately to suspension of card-acceptance privileges.

Common consequences of weak PCI DSS programmes:

Card scheme fines from £5,000 to £100,000+ per month

Mandatory PFI investigation after any suspected breach

Increased transaction processing fees

Acquiring bank termination of merchant agreements

Direct breach costs averaging £3.4M in the UK in 2025

Brand and customer trust damage following public incidents

Strong PCI DSS programmes reduce breach probability, limit financial exposure when incidents occur, and become a strategic asset rather than an annual overhead.

Who needs PCI DSS compliance?

PCI DSS applies to every organisation that interacts with cardholder data. RedSecLabs delivers across all merchant and service provider tiers:

E-commerce merchants (all levels)

Retail and in-person POS merchants

Payment service providers and gateways

Card processors and acquirers

Cloud hosting providers handling cardholder data

Contact centres processing phone payments

Software providers in PCI scope (payment apps)

Logistics and fulfilment where card data flows

Our PCI DSS Methodology

An eight-stage methodology covering the full PCI DSS compliance lifecycle, from initial scoping through annual renewal.

01

Scope Definition

We map cardholder data environments (CDE) and confirm which systems are in scope, in connected scope, or out of scope through network segmentation.

02

Merchant Level Determination

We confirm your merchant or service provider level and identify the correct assessment route. SAQ type or full Report on Compliance (ROC).

03

Gap Analysis

Comprehensive review against all 12 PCI DSS requirements with control-by-control evidence sampling and remediation prioritisation.

04

Remediation Support

Hands-on guidance on common weak areas: network segmentation, encryption key management, authenticated scanning, audit logging, secure development.

05

Quarterly ASV Scanning

External vulnerability scanning by approved scanning vendor (ASV) on a quarterly basis, with remediation support between scans.

06

Annual Penetration Testing

Network and application penetration testing meeting PCI DSS requirements 11.4.1-11.4.5, including segmentation validation.

07

Compliance Validation

QSA-led ROC or SAQ validation depending on your assessment route, producing the documentation acquirers require.

08

Annual Renewal & Continuous Compliance

Year-round programme management to keep controls operational, not just compliant at audit point.

Most clients reach first-time compliance in 3-9 months depending on starting maturity and CDE complexity, with annual renewal cycles thereafter.

How the readiness assessment runs

Find every gap before the formal assessment, when fixing them is cheap.

1
Scope and walk the controls
A QSA walks your environment against the applicable PCI DSS v4.0.1 requirements and maps where you stand today.
2
Gap register and plan
You get a prioritised gap register with owners and effort estimates, sequenced so the formal assessment is a formality.
3
Remediate then assess
We support remediation and roll straight into the formal ROC or SAQ when you are ready, on the same evidence base.

Frequently Asked Questions

Readiness is diagnostic and consequence-free: findings go to you, not your acquirer. The formal assessment records compliance status in a ROC or SAQ. Running readiness first means the formal record shows a clean result instead of documenting remediation mid-flight.

Yes, QSA independence rules permit the same QSA Company to provide gap assessment and remediation guidance before performing the formal assessment, provided the QSA does not operate the controls themselves. We maintain that separation strictly.

Each applicable requirement gets a status (in place, not in place, partially, not applicable), the evidence seen or missing, the remediation action, an owner, and a priority based on assessment impact and security risk. It doubles as your project plan.

Yes, SAQ eligibility is a scope question and one of the most common errors we find. Choosing SAQ A when your architecture requires A-EP or D invalidates the assessment; readiness confirms eligibility before you attest.

Typically 2-4 weeks: scoping workshops, evidence review, sampled technical verification and reporting. Larger multi-site or multi-tenant environments run longer.

Most clients move into remediation with our support on the hard items (segmentation, logging, script controls), then book the formal assessment once the register is closed. The evidence index carries straight into the ROC or SAQ work.
